Your sales pipeline is your revenue crystal ball. A well managed pipeline tells you what revenue is coming, when it will arrive, and where the bottlenecks are. A poorly managed pipeline gives you surprises, usually unpleasant ones.

Define your pipeline stages

Every business has a different sales process, but most pipelines include these stages: lead identified, initial contact made, needs discovery completed, proposal sent, negotiation in progress, and deal closed.

Define your stages clearly and make sure every salesperson or agent uses them consistently. Inconsistent stage definitions make pipeline data meaningless.

Track the right metrics

Four metrics tell you almost everything you need to know about your pipeline health.

Pipeline value. The total weighted value of all deals in progress. This is your forward revenue indicator.

Conversion rate by stage. What percentage of deals move from one stage to the next? If your proposal to close rate drops from 50% to 30%, something has changed and you need to investigate.

Average deal cycle. How long does it take from first contact to close? If this is lengthening, deals are getting stuck somewhere.

Pipeline velocity. How much revenue moves through the pipeline per unit of time? This combines deal value, win rate, and cycle length into one number.

Pipeline hygiene

Stale deals pollute your pipeline and inflate your forecast. Set rules for when deals should be archived. If a deal has not moved stages in 30 days and there is no scheduled next action, it should be moved to stale or lost.

Review your pipeline weekly. This does not need to be a long meeting. A 15 minute scan of every active deal, asking "what is the next step and when is it happening," keeps things clean.
